Stop measuring AI by activity. Measure it by decisions.

Tickets deflected and messages sent are vanity metrics. The real question is whether decisions got faster, more consistent, and more defensible.

Most AI dashboards measure activity: queries handled, tickets deflected, documents generated, hours 'saved.' These numbers go up and to the right, which makes them popular and nearly useless. Activity is easy to inflate and hard to connect to anything a CFO cares about.

Four metrics that actually matter

Decision cycle time. How long from signal to action? Measured in hours, not days. This is where operational leverage shows up first — the same decision, made materially faster.

Consistency across teams. Does the same case yield the same quality of decision regardless of who handles it? Inconsistency is expensive, invisible, and exactly what a memory layer fixes.

Rework and repeated analysis. Knowledge captured once should never be reconstructed. If your people keep re-answering questions the organization has already answered, the system isn't compounding.

Governance coverage. What fraction of decisions are traceable to policy, precedent, and data before anyone asks? In regulated work, this is not a nicety — it is the deployability metric.

Activity measures whether the system is busy. Decisions measure whether it's worth anything.

If you measure decisions instead of activity, two things happen. The genuinely valuable deployments look better — because their value was always in decision quality, not motion. And the theater falls away, because you can no longer hide a stalled initiative behind a rising line.
